How to Calculate Cost per Lead Across Channels
Cost per lead tells you what each interested enquiry really cost you. Here is the formula, what to include and how to compare channels fairly.
QUICK ANSWER
Cost per lead (CPL) is your total campaign spend divided by the number of qualified leads it produced. Include every cost: voice, SMS, WhatsApp, RCS, platform fees, ad spend and GST. Define a lead clearly, for example someone who pressed 1 or asked for a counsellor, and compare CPL by channel and by campaign, not just cost per message.
01
See what really works
CPL shows which channel and message produced interested people, not just which one was cheapest to send.
02
Spend where it counts
Once you know your CPL, you can move budget from low-response channels to the ones that bring real enquiries.
03
Simple to track
With all leads in one sheet and costs per channel, CPL takes minutes to calculate each week.
The basic formula
Cost per lead = total campaign cost ÷ number of qualified leads.
If you spent ₹50,000 and got 200 qualified leads, your CPL is ₹250. Simple. The hard part is being honest about both the top and the bottom of that fraction.
Step 1: Define what a "lead" means
Before you calculate anything, agree on a definition with your team. Some examples:
- A person who pressed 1 on an IVR call and spoke to a counsellor
- A person who replied "Interested" on WhatsApp or RCS
- A person who filled a form with name, course and city
- A person who called back after receiving an SMS
Mixing definitions makes channels impossible to compare. Many teams track two levels: leads (showed interest) and qualified leads (fit your criteria, such as the right course, budget or location).
Step 2: Add up every cost
- Channel costs: voice calls, SMS, WhatsApp template messages and RCS messages
- Platform fees: software subscription or campaign fee
- Ad spend: Click-to-WhatsApp, Status, Reels or lead form ads
- Data costs: if you bought or rented a list, include it
- GST: include it if you cannot claim input credit, so the number reflects real spend
Team salaries are usually left out of CPL and measured separately as cost per admission or cost per sale.
Step 3: Calculate by channel and overall
Overall CPL tells you if the campaign was worth it. Channel CPL tells you where to change things. To get channel CPL, attribute each lead to the channel where the person first showed interest, and divide that channel's cost by its leads. Keep it simple and consistent.
A worked example
Here is an illustrative example with example rates before GST (actual quotes may differ). An institute wants to reach 3,00,000 students.
Approach A: send everything to everyone
- RCS to 3,00,000 × ₹0.19 = ₹57,000
- IVR to 3,00,000 × ₹0.19 = ₹57,000
- WhatsApp to 1,00,000 × ₹0.89 = ₹89,000
- Platform ₹6,500
- Total ₹2,09,500 + GST ₹37,710 = ₹2,47,210
Approach B: intelligent, interest-based follow-up
- IVR to 3,00,000 = ₹57,000
- RCS only to 1,00,000 partially interested = ₹19,000
- WhatsApp only to 3,000 highly interested = ₹2,670
- Platform ₹6,500
- Total ₹85,170 + GST ₹15,331 = ₹1,00,501
That is a saving of ₹1,46,709, about 59%, in this example. If both approaches produced a similar number of qualified leads, because the people who were going to respond still received a follow-up, Approach B's CPL would be far lower. Divide each total by your actual lead count to see your own numbers.
How to lower cost per lead
- Filter before you pay more. Use a low-cost first touch, such as a voice call, and send pricier messages only to people who showed interest.
- Test creative. Two voice clips or two templates can produce very different results on the same list.
- Clean your list. Remove duplicates, wrong numbers and people who opted out.
- Do not lose call-backs. An SMS with a call-back number after the voice call helps capture people who want to call later.
- Respond fast. Live agent transfer on press-1 means hot leads talk to someone while interest is high.
Go one step further: cost per admission or sale
Cost per lead tells you how efficiently you found interested people. Cost per admission, appointment or sale tells you how efficiently you turned them into revenue. Calculate it the same way: total campaign cost divided by the number of admissions or sales that came from the campaign.
The two numbers can tell different stories. A channel with a low CPL might bring people who rarely convert, while a slightly costlier channel brings serious enquiries. Track both, and ask your counsellors or sales team to mark the source of every conversion in your lead sheet so the numbers stay honest.
A simple weekly CPL routine
- Every Monday, export spend by channel for the previous week.
- Count qualified leads by source from your lead sheet.
- Calculate overall and channel CPL, and note which clip and template ran.
- Change one thing for the coming week and compare again.
How it works with automatic reporting
Doing this in spreadsheets is possible, but it is easier when the platform does it for you. The AI campaign report in Smart Growth AI shows cost per lead, which voice clip and which WhatsApp or RCS template performed better, and sends all lead details into one Google Sheet. The Smart Growth AI Campaign uses listen duration to decide who gets which paid follow-up, which is how Approach B above is built.

FAQ
Questions people ask
What is a good cost per lead?
It depends on your industry, the value of a sale or admission and how you define a lead. Rather than chasing an outside benchmark, track your own CPL over time and compare it with the revenue a converted lead brings. Aim to lower it campaign by campaign.
Should I include GST in cost per lead?
Include GST if you cannot claim input tax credit, because it is part of your real spend. If you do claim credit, calculate CPL before GST. The key is to be consistent so you can compare campaigns fairly.
What is the difference between cost per message and cost per lead?
Cost per message is what each SMS, call or WhatsApp costs to send. Cost per lead is total spend divided by the people who actually showed interest. A cheap channel with no responses can have a high cost per lead.
How do I attribute a lead to a channel in a multi-channel campaign?
Keep a simple rule, such as crediting the channel where the person first showed interest: pressed 1, replied on WhatsApp, tapped an RCS button or called back after SMS. Apply the same rule every time so comparisons stay fair.
Can a multi-channel campaign really lower cost per lead?
It can, when paid follow-ups go only to people who showed interest. In Smart Growth AI's illustrative example, the same 3,00,000-person list cost ₹1,00,501 instead of ₹2,47,210 with interest-based follow-up. Your results depend on your list and offer.
